We facilitated an initial workshop with a leadership team of a medium-sized pharmaceutical company to help them understand the rut they were in. During the workshop, it became very evident to them that they were going through the motions and had no bigger plan and nothing to drive them forward. They were also incredibly frustrated with their management team, as they felt the management team never stepped up and they were constantly left to swoop in and sort issues out.
By the end of our initial session, we concluded that they had no strategy, three-year plan, or aspirations, hence their demotivation. They also had the dawning that, despite all their protestation, they actually liked to swoop in and sort issues out, as it made them feel like heroes. They tacitly agreed that all that needed to change.
Recognising that there was a knowledge and skills gap, along with a strategy, we focused on upskilling both the leadership and management teams to ensure they were all aligned. To support the required mind shifts from both groups, a coaching programme was implemented.
Separately with each team, we facilitated workshops designed to develop a Management Team Charter and a Leadership Team Charter. These charters covered areas such as: purpose of team, role of level within organisation, ground rules, responsibilities, decision making & escalation remit, boundaries between level & those above & below. We then facilitated joint workshops, where they could explore both charters, clarify any potential conflicts, and adjust accordingly. We also got them to explore what the consequences of breaking these charters were i.e., if a member of the leadership team stepped into management team responsibilities.
While it took some time, particularly as one leader wasn’t truly on-board, we persevered and got the change momentum going (partly due to said leader initiating their own departure). The business started investing in its future, managers started stepping up and sharing the load, and the company has gone on to future business success.
